A coaching culture\u00a0<\/span><span data-contrast=\"auto\">must be aligned and utili<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ed as a means to drive progress against strategic goals. Is the desired coaching culture a vehicle to improve performance?\u00a0<\/span><span data-contrast=\"auto\">Engage or empower employees?\u00a0<\/span><span data-contrast=\"auto\">Support a change management process? Upskill teams? Deliver more innovation?\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ations should start by considering their\u00a0<\/span><span data-contrast=\"auto\">short<\/span><span data-contrast=\"auto\">&#8211;<\/span><span data-contrast=\"auto\">, mid<\/span><span data-contrast=\"auto\">&#8211;<\/span><span data-contrast=\"auto\">\u00a0and long<\/span><span data-contrast=\"auto\">&#8211;<\/span><span data-contrast=\"auto\">term<\/span><span data-contrast=\"auto\">\u00a0strategic goals and how developing and embedding a coaching culture will help<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">achieve\u00a0<\/span><span data-contrast=\"auto\">those goals<\/span><span data-contrast=\"auto\">. As coaches, we can query this from the outset to make sure the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation is on the right path.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<h2><b><span data-contrast=\"auto\">Misstep 2:\u00a0<\/span><\/b><b><span data-contrast=\"auto\">People in the organi<\/span><\/b><b><span data-contrast=\"auto\">z<\/span><\/b><b><span data-contrast=\"auto\">ation aren\u2019t upskilled in coaching<\/span><\/b><b><span data-contrast=\"auto\">.<\/span><\/b><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/h2>\n<p><span data-contrast=\"auto\">A true coaching culture is more than just bringing in external coaches\u00a0<\/span><span data-contrast=\"auto\">\u2014<\/span><span data-contrast=\"auto\">\u00a0it\u2019s about building the capacity to coach others at all levels of the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation. Developing this skill is essential for<\/span><span data-contrast=\"auto\">\u00a0truly<\/span><span data-contrast=\"auto\">\u00a0embedding coaching into the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ational culture<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">The process of\u00a0<\/span><span data-contrast=\"auto\">upskill<\/span><span data-contrast=\"auto\">ing<\/span><span data-contrast=\"auto\">\u00a0an organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation in coaching\u00a0<\/span><span data-contrast=\"auto\">w<\/span><span data-contrast=\"auto\">ill usually involve engaging\u00a0<\/span><span data-contrast=\"auto\">external trainers to upskill managers on\u00a0<\/span><span data-contrast=\"auto\">how to utilize\u00a0<\/span><span data-contrast=\"auto\">coaching as a leadership tool<\/span><span data-contrast=\"auto\">. While this may seem like a quick way to put us coaches\u00a0<\/span><span data-contrast=\"auto\">and trainers\u00a0<\/span><span data-contrast=\"auto\">out of a job, it\u2019s actually quite the opposite. When delivered effectively, our role becomes that of a strategic partner who guides the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation to maintain the coaching culture over time.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<h2><b><span data-contrast=\"auto\">Misstep 3:\u00a0<\/span><\/b><b><span data-contrast=\"auto\">Coaching isn\u2019t structured and woven into the\u00a0<\/span><\/b><b><span data-contrast=\"auto\">learning and development<\/span><\/b><b><span data-contrast=\"auto\">\u00a0process<\/span><\/b><b><span data-contrast=\"auto\">.<\/span><\/b><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/h2>\n<p><span data-contrast=\"auto\">Without using coaching to help apply training and identify\u00a0<\/span><span data-contrast=\"auto\">and overcome\u00a0<\/span><span data-contrast=\"auto\">blind<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">spots,\u00a0<\/span><span data-contrast=\"auto\">learning and development (<\/span><span data-contrast=\"auto\">L&amp;D<\/span><span data-contrast=\"auto\">)<\/span><span data-contrast=\"auto\">\u00a0can suffer. Too often organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ations invest in structured training programs only to see the trainees fail to<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">apply the learnings<\/span><span data-contrast=\"auto\">\u00a0and fall back into old habits<\/span><span data-contrast=\"auto\">. Leaving it up to the employee to change their behavior in line with the training and be accountable to making those changes stick\u00a0<\/span><span data-contrast=\"auto\">won\u2019t always work<\/span><span data-contrast=\"auto\">. Why do we expect employees to be able to quickly unlearn old behaviors and adopt new ones with very little support?<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">This is where having a coaching culture in place can help. In coaching cultures, coaching will be a necessary and structured step in the L&amp;D process.<\/span><span data-contrast=\"auto\">\u00a0The Center for Creative Leadership recommends a 70-<\/span><span data-contrast=\"auto\">20-10 split between on-the-job training, developmental relationship learning\u00a0<\/span><span data-contrast=\"auto\">(<\/span><span data-contrast=\"auto\">such as coaching<\/span><span data-contrast=\"auto\">)<\/span><span data-contrast=\"auto\">\u00a0and formal training<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-contrast=\"auto\">Through coaching, employees are supported and held accountable throughout the learning process to apply the learnings gained in formal training in on-the-job settings<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<h2><b><span data-contrast=\"auto\">Misstep 4:\u00a0<\/span><\/b><b><span data-contrast=\"auto\">Senior leaders aren\u2019t driving the coaching culture<\/span><\/b><b><span data-contrast=\"auto\">.<\/span><\/b><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/h2>\n<p><span data-contrast=\"auto\">E<\/span><span data-contrast=\"auto\">fforts to develop a coaching culture\u00a0<\/span><span data-contrast=\"auto\">o<\/span><span data-contrast=\"auto\">ften\u00a0<\/span><span data-contrast=\"auto\">don\u2019t start at the top<\/span><span data-contrast=\"auto\">.<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">R<\/span><span data-contrast=\"auto\">ather<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0employees try to push the approach up the ranks<\/span><span data-contrast=\"auto\">. Without senior leaders backing the move to adopt a coaching culture 100<\/span><span data-contrast=\"auto\">%<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">and also\u00a0<\/span><span data-contrast=\"auto\">model<\/span><span data-contrast=\"auto\">ing it to the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation<\/span><span data-contrast=\"auto\">, the employees driving the process can become\u00a0<\/span><span data-contrast=\"auto\">unmotivated\u00a0<\/span><span data-contrast=\"auto\">and the desired coaching culture may never\u00a0<\/span><span data-contrast=\"auto\">come to fruition<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">To develop and embed a coaching culture, it needs to be clear to<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">everyone in the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation that coaching is a top priority. The only way to do this is to have the process driven from the top<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">down. As coaches, we can help by finding ways to gain buy-in from the leadership team early in the process.\u00a0<\/span><span data-contrast=\"auto\">Often this starts with executives\u00a0<\/span><span data-contrast=\"auto\">experiencing coaching and seeing the benefits firsthand.<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<h2><b><span data-contrast=\"auto\">Misstep 5:\u00a0<\/span><\/b><b><span data-contrast=\"auto\">There isn\u2019t the right balance between individual coaching, group coaching and team coaching<\/span><\/b><b><span data-contrast=\"auto\">.<\/span><\/b><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/h2>\n<p><span data-contrast=\"auto\">Many organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ations\u00a0<\/span><span data-contrast=\"auto\">that\u00a0<\/span><span data-contrast=\"auto\">say they want to develop a coaching culture overlook the importance of\u00a0<\/span><span data-contrast=\"auto\">providing\u00a0<\/span><span data-contrast=\"auto\">a cross<\/span><span data-contrast=\"auto\">&#8211;<\/span><span data-contrast=\"auto\">section of coaching options including\u00a0<\/span><span data-contrast=\"auto\">individual,\u00a0<\/span><span data-contrast=\"auto\">group<\/span><span data-contrast=\"auto\">\u00a0and<\/span><span data-contrast=\"auto\">\u00a0team coaching. All three are important and if the incorrect balance is struck<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0it can impact the value of coaching in the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:276}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">For example, individual coaching may help each employee perform better and remain accountable to their goals. It may also help them relate better to other people in the organi<\/span><span data-contrast=\"auto\">z<\/span><span data-contrast=\"auto\">ation. But what it won\u2019t do is create cohesion and direction for a team\u00a0<\/span><span data-contrast=\"auto\">or give\u00a0<\/span><span data-contrast=\"auto\">coaching recipients\u00a0<\/span><span data-contrast=\"auto\">the<\/span><span data-contrast=\"auto\">\u00a0opportunity to learn from others in their group while still pursuing their own purpose<\/span><span data-contrast=\"auto\">. This is where team or group coaching can add<\/span><span data-contrast=\"auto\">\u00a0<\/span><span data-contrast=\"auto\">important additional dimension<\/span><span data-contrast=\"auto\">s<\/span><span data-contrast=\"auto\">.\u00a0<\/span><span data-ccp-props=\"{&quot;201341983&quot;:0,&quot;335559740&quot;:240}\">\u00a0<\/span><\/p>\n<p><span data-contrast=\"auto\">Aspiring to develop a coaching culture is a worthy pursuit<\/span><span data-contrast=\"auto\">;<\/span><span data-contrast=\"auto\">\u00a0however<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0if the incorrect steps are taken<\/span><span data-contrast=\"auto\">,<\/span><span data-contrast=\"auto\">\u00a0it can fall apart before it takes hold<\/span><span data-contrast=\"auto\">\u00a0and employees can become disillusioned<\/span><span data-contrast=\"auto\">.
